If you’re running on EOS®, the People Analyzer™ is one of the most powerful tools at your disposal. It helps you evaluate, coach, and develop your team based on what matters most: shared Core Values and whether they’re in the Right Seat using the GWC™ model—Get it, Want it, Capacity to do it.

Have you already GWCed? Might be a good idea to do that for each direct report before using the People Analyzer.

When powered by tools like SecureDB, EOS implementation becomes even more effective, giving leaders faster insights and clearer alignment. In this article, we’ll explore how the People Analyzer works, why it’s a top EOS Toolbox™ asset, and how it transforms hiring, firing, coaching, and culture.

Why the People Analyzer Matters

The People Analyzer strengthens your People Component, one of the Six Key Components™ of the EOS Model®. EOS simplifies everything a business needs into six essential categories: Vision, People, Data, Issues, Process, and Traction®.

Of these, People might be the most foundational. Because if you don’t have the right people in the right seats, everything else gets harder.

The People Analyzer tool helps you do three things:

  1. Hire people aligned with your values and roles.
  2. Evaluate and review team members regularly with clarity.
  3. Reward or offboard based on alignment and capacity.

It’s practical, fast, and removes ambiguity from people decisions.

What Are Core Values?

Core Values aren’t a marketing exercise. They’re the DNA of your organization—the principles you live and work by.

If you haven’t yet defined your Core Values, don’t worry—they’re already there. Your job is to discover and name them, not invent them. Typically, they originate with your company’s founders and show up in stories about “what makes this place work.”

In EOS, we use Core Values to evaluate team members. You want people who consistently live out your Core Values—not just talk about them. That’s where the People Analyzer begins.

How the People Analyzer Works

Whether you’re in a Quarterly Conversation or conducting a 1-on-1, the People Analyzer creates structure around what can otherwise feel subjective.

With SecureDB, you can complete this in under 10 minutes—and that means you’ll spend more time on meaningful conversation instead of paperwork.

Each row in the People Analyzer represents one employee who directly reports to you. In the columns under Right Person, click each cell to cycle through +, -, +/-, to determine their fit. Then, if you’ve already completed a GWC™ for this person, their Yes/No will already be there for you. You can change these if you’d like.

+ means “most of the time.” +/- means “some of the time.” – means “usually not.”

What Is GWC™?

GWC™ stands for Get it, Want it, and Capacity to do it—a quick but powerful test to determine whether someone is right for their seat.

  • Get it: They intuitively understand the role. They have the “batteries included.”
  • Want it: They truly want the job. Not just tolerating it—they’re passionate about doing the work.
  • Capacity: They have the mental, emotional, and physical ability to perform, including time, skills, training, and energy.

This part of the People Analyzer ensures that Core Value alignment isn’t the only factor. You also need performance and role fit.

Culture Is What You Do—Not What You Say

Culture isn’t a poster on the wall. It’s how your people behave when no one’s watching. The People Analyzer is your best tool for aligning your team’s behavior with the culture you’re building.

If you’re in the Visionary seat, one of your five key roles is being the “spark and energy for the culture,” as outlined in Rocket Fuel. That means living the Core Values daily and modeling them consistently.

When your leadership team commits to the People Analyzer process, it becomes clear which behaviors are celebrated—and which aren’t. That ripple effect shapes your entire organization.

The People Analyzer Is Forever Work

The People Analyzer isn’t just for hiring and firing. It’s a coaching tool. A cultural tool. A growth tool. And most importantly, it’s ongoing.

As a leader, your job isn’t to fix people—it’s to help them grow or gracefully exit. That starts with regular, honest, and human conversations rooted in the People Analyzer.
